Create a Detailed OEM Timeline
Work backward from the desired market date and include requirement confirmation, sample shipping and review, specification approval, local label validation, artwork, custom material procurement, production, inspection, booking, transport and clearance. Add contingency for buyer approvals and material supply. Production days alone are not the complete lead time.
Assign every milestone to the buyer, factory, forwarder or adviser. Update the schedule after any approved change and communicate the new critical path to all parties.

Establish Project Governance and Communication
Identify one commercial and one technical decision owner for both buyer and factory. Use a shared action list showing task, owner, deadline, status and supporting file. Meeting notes should capture decisions, assumptions and open questions rather than only discussion. Consolidate buyer feedback before sending it to the factory so design, product and purchasing teams do not issue conflicting instructions.
